BI without per-user licensing: stop paying per seat to see your own data

Per-user BI pricing charges you more precisely when you do the right thing: getting more people to look at the data. It's a tax on your data culture — and you don't always have to pay it.

You want everyone making decisions by looking at data. Sales, operations, finance, leadership. Then you go to roll out the dashboard — and discover that every new person joining is another monthly fee. Multiplied by however many people you want to empower. Every month. Forever.

That's the logic of per-user licensing — the per-seat model. It's convenient to start with, but it hides a structural trap that only shows up when things go well and more people want access.

01The per-head tax

BI billed per seat has a curious property: it gets more expensive exactly in the direction you want to go. The more people using data to make decisions — the stated goal of every "data-driven" company — the more you pay. Cost grows along with adoption, which was precisely what you wanted to maximize.

It's a per-head tax on the very behavior you should be encouraging. And, like every tax, it changes people's behavior for the worse.

02The side effect: data becomes a privilege

When every seat costs money, someone starts rationing. Only managers get licenses. The analyst screenshots the dashboard and posts it in the group chat. The exported spreadsheet becomes the parallel "source of truth". Data, which should be like air, becomes a privilege for whoever holds the right badge.

The result is the opposite of what BI promised: instead of democratizing decisions, it concentrates them — not by strategy, but because of the bill at the end of the month.

Per-seat BI gets more expensive exactly in the direction you want to go: more people looking at data.

03The alternative: BI that is yours

There is another path: BI that is custom-built and yours. You pay for the build once, it runs on your infrastructure, and you add as many users as you want — with no per-head fee. Cost stops being tied to headcount and moves to where it belongs: the value it delivers.

And because the code and the environment are yours, there is no lock-in. You are not hostage to anyone's annual price increase, nor to a vendor's decision to change the per-seat price.

Renting per seat

cost grows with people
  • Every new user is another monthly fee
  • Adoption becomes an expense, not a gain
  • Teams ration access to data
  • Price increases and pricing rules belong to the vendor
  • Quick to start, no maintenance

BI that is yours

cost decoupled from people
  • Add users with no per-head fee
  • Pay for the build once; runs on your infra
  • Sensitive data never leaves home
  • The code is yours, no lock-in
  • Requires building and maintaining (with a partner)

04When renting still makes sense

To be fair: the per-seat model has its place. If the team that needs data is small and stable, if you want zero maintenance, or if you just need to validate an idea quickly, renting per user can be the right choice — simple and immediate.

The math flips when the user base grows, when the data is sensitive or internal (and you don't want it living in a third party's cloud), or when BI stops being peripheral and becomes a central part of how the company operates. That's when what seemed convenient starts to weigh — and owning your own pays off.

TAKE THIS WITH YOU Questions to ask before renewing the license

  • How many users would I like to enable if the per-head cost didn't exist?
  • Am I rationing access to data because of the per-seat price?
  • How much will I pay for this BI over three years, at the adoption pace I want?
  • Is the data in this dashboard sensitive? Does it need to stay on my infrastructure?
  • If I add up 3 years of subscription, would building my own come out cheaper?

The question isn't "is renting bad". It's whether you are paying per seat at a point where owning your own would already make more sense. Custom software — dashboards and BI included — can be built to be yours, run wherever you want, and grow without a per-head tax.
